Nach einigen Jahren als Berater für einen ITSM Toolhersteller wechselte er 2011 zu uns. Reinhard ist Berater für alle ITSM Themen, Trainer und FH-Dozent. Entspannung findet er je nach Laune auf dem Mountainbike, auf einem Berg, bei einem Buch oder in einem gemütlichen Gastgarten.

Am Beginn standen Gespräche mit der Geschäftsführung und den Abteilungsleitern. Schnell war klar, dass das gesamte Management hinter den notwendigen Änderungen stand.
Wir führten mehrere Workshops zur Analyse der bestehenden Prozesse und Tools durch. Gemeinsam mit Vertretern aller Abteilungen konzipierten wir Prozessänderungen, neue Prozesse und die Anforderungen an ein neues, gemeinsames Werkzeug. Ein Erfolgsfaktor war die Bereitschaft unseres Kunden, für die Information und Kommunikation genügend Zeit und Budget einzuplanen.
Die Tool-Implementierung erfolgte durch den Hersteller, und wir unterstützten unseren Kunden bei der Qualitätssicherung.

Ausgangssituation: Das Management hatte entschieden, dass in Zukunft die ITSM Lösung des Outsourcing-Providers genutzt werden soll. Davon sind mehrere vernetzte Unternehmen betroffen, die von diesem Institut gesteuert werden. Vorrangiges Ziel ist Kostenreduzierung.

Bei diesem Projekt gab es interessante Herausforderungen. Die kulturellen Unterschiede in den Netzwerkbanken machten einen guten Kommunikationsplan erforderlich. Mit viel persönlichem Einsatz gelang es dem Projektteam, Kompromisse in den geforderten Tool-Funktionalitäten zu erzielen.
Schließlich konnten wir die Prozesse Incident, Problem, Change, SACM und Release Management einheitlich gestalten, so dass die Cloud Lösung verwendbar war. Für unumgängliche Ausnahmen im Incident Management und Request Fullfillment erstellten wir separate Workflows.
Am Ende des Projekts standen außer den Prozessen ein einheitlicher Servicekatalog und eine abgestimmte Reporting-Infrastruktur zur Verfügung.
Der Nutzen wurde gemessen: Die Prozessreifegrade waren durchwegs gestiegen („3+“), die Zufriedenheit der Stakeholder war nicht gesunken und die geforderte Kostensenkung wurde erreicht.

Die Analyse bestätigt die Vermutung des CIO. Erfreulich ist, dass alle Beteiligten einen funktionierenden Prozess wünschen und die Gründe für die Umgehung des Prozesses einleuchtend sind.
Wir starten mit Workshops mit Teamleitern und Mitarbeitern der betroffenen Teams. Wir dokumentieren die Symptome, finden gemeinsam Ursachen und definieren die Änderungen am Prozess.
Es gelingt uns, den Prozess (er ist im Tool „Omnitracker“ umgesetzt) schlanker zu gestalten, ohne die Governance zu gefährden. Ein wichtiges Ergebnis ist die (technische) Verbindung mit JIRA und die (organisatorische) Verbindung mit dem Projektmanagement.
Nun ist der Weg von der Anforderung bis zur erfolgreichen Umsetzung aller Änderungen lückenlos und verständlich umgesetzt. Die Nutzung des Prozesses und des Tools steigt rasch an.
